What Is Inside
- An hour by hour plan for the day, from first measurement to the final check
- A measurement protocol so you compare like with like and do not chase noise
- An image script that resizes, converts to WebP and keeps the photo's location data
- Font loading rules with copy-ready CSS, a subset command and a fallback that stops the page jumping
- A script audit sheet for deciding what to keep, delay or delete
- The main LCP and layout shift fixes, in the order that usually pays most
- A regression guard: a Lighthouse CI config and a small page checker that fails the build when speed slips
Who it is for. Site owners and developers with a plain HTML or lightly built site that scores well on desktop and poorly on phones.
Time it saves. Our estimate is that it saves a first speed pass several days of trial and error, and gets later passes down to a few hours a site.
What You Get
We raised 40 sites in our network to a 99 or 100 mobile PageSpeed score in one day. That was not magic. It was the same short list of fixes, done in the same order, on every site. This playbook is that list.
It starts with how to measure, because most speed work fails there. Then it walks through images, fonts, scripts and the first screen, in the order that usually moves the score most. It ends with a guard that stops the score sliding back the next time someone adds a widget.
Why the Order Matters
Most people start by trying things. Swap a plugin, rerun the test, see the score jump around, try something else. The score moves a few points each run on its own, so it is hard to tell what worked. A day goes by and the site is about where it started.
The playbook fixes that with a simple rule: measure the same way every time, find what the test says is slow, fix the biggest thing first, and measure again. The fixes are listed from most common payoff to least. On most small business sites, images and the first screen are more than half the problem.
What It Does Not Cover
It is written for plain HTML sites and light builds. If your site runs on a page builder with heavy themes, many of the fixes still apply, but you may hit a ceiling that only a rebuild removes. The playbook tells you how to spot that. It also does not promise more traffic. A fast site removes a reason to leave. It does not create a reason to come.
Where It Comes From
The free guide on mobile speed scores explains what the score measures and why phones score lower. The speed pass build page shows the day we ran it across our network. This playbook is the working version, with the scripts and config we used.
Questions People Ask
Will this get my site to 100?
It gets most plain HTML sites to the high 90s on mobile. Some sites have a hard limit, like a required third party script, and the playbook shows you how to find it. Nobody can honestly promise a number before seeing the site.
Does it work on WordPress?
Many of the fixes do, like images, fonts and delaying scripts. Heavy themes and page builders often cap the score, and the playbook helps you tell when you have hit that cap.
Why does my score change every time I test?
The test runs on a shared machine with a simulated slow phone, so results vary from run to run. The measurement protocol shows you how to take several runs and compare the middle one.
Do I need to know how to code?
You need to be able to edit HTML and CSS and run a short script. If you have a developer, hand them the playbook and they can work through it in a day.
